Every project timeline starts life in Excel for the same reason meetings start with "quick question": it's already open. Your task list is in a sheet, the dates are in columns, and it feels like a timeline should be one clever formula away. It almost is. Excel has three real ways to draw a timeline, and each works — until a specific moment when it stops being worth your evening. Here are all three, with steps, and an honest flag for where each one breaks.

Method 1: The conditional-formatting Gantt

The classic. You build the chart out of spreadsheet cells themselves:

  1. Put tasks in column A, start dates in B, end dates in C.
  2. Across the top, make a date scale — one column per day or week (row 1: =B2, then =previous+7 for weekly).
  3. Select the grid and add a conditional formatting rule with a formula like =AND(D$1>=$B2, D$1<=$C2), filled with your bar color.
  4. Narrow the columns until it reads as a chart, freeze panes, and tidy the headers.

Why people love it: it's live. Change a date and the bars move, because the bars are the data. Filters and formulas keep working; you can compute durations and slack right next to the chart.

Where it breaks: the moment it leaves the spreadsheet. Zoomed to fit a quarter, the text is unreadable; pasted into PowerPoint, it's a screenshot of a spreadsheet — gridlines, mixed fonts and all. There are no milestone diamonds, no swimlanes, and the exec review will notice.

Method 2: The stacked bar chart

Excel's chart engine, tortured gently:

  1. Make three columns: Task, Start date, Duration (end minus start).
  2. Insert → Stacked Bar chart on all three.
  3. Format the Start series to No Fill — the invisible segment pushes each duration bar to the right position.
  4. Reverse the category axis order so task one sits on top; fix the date axis minimum to your project start (dates are just serial numbers — set Minimum to the start date's number).
  5. Recolor the duration bars and delete the legend.

Why people love it: it looks like a real chart, resizes cleanly, and copies into a deck better than cell shading does.

Where it breaks: maintenance and vocabulary. Every date change means revisiting the helper columns, and the chart still can't say the things a plan needs to say — milestones take a second hacked series, dependencies don't exist, grouping by workstream means separate charts. It's a bar chart doing an impression of a Gantt, and by the third revision the impression slips.

Method 3: Scatter-plot milestones

For a milestones-only view — launches, gates, deadlines on one line:

  1. List milestone names, dates, and an arbitrary height column (alternate 1, -1, 2, -2 so labels don't collide).
  2. Insert → Scatter chart of date vs. height.
  3. Add error bars dropped to zero to make the "lollipop" stems, label points from the name column, and hide the Y axis.

It's genuinely clever and produces a passable launch-plan graphic. It also takes forty minutes of formatting the first time, and every added milestone reshuffles the label-collision puzzle.

The moment to stop

Notice the pattern: Excel is excellent at holding the plan and mediocre at showing it. All three methods hit the same wall — the timeline needs to become a slide someone approves, and slides need what Excel can't cheaply draw: milestone markers, swimlanes by workstream, a date axis that reads at the back of the room, and a format that survives the deck.
